## **What Is a HubSpot Buyer Journey Map? A 4-Layer Guide to Fixing Your CRM**

Most companies set up HubSpot in the same order. They build some workflows, rename a few lead stages, and launch a couple of dashboards. Then they move on.

A few years later, they have a CRM nobody trusts. Deals get lost, leads sit untouched, and the forecast misses every quarter.

At Hubjoy, we manage the HubSpot systems behind more than $100 million in annual recurring revenue. One process consistently turns a messy portal into one that makes money. We call it the buyer journey map.

### **What is a buyer journey map in HubSpot?**

A buyer journey map is one clear picture of how a stranger becomes a lead, then a deal, then a customer, and eventually a renewal. Your team checks every new field, stage, and workflow against it before anyone builds anything.

The map has four layers:

1. **Lifecycle stage** tracks what this person is to your business.
2. **Lead stage** tracks where your rep is in reaching them.
3. **Lead status** tracks how the conversation is going.
4. **Deal stages and renewal pipelines** track the path to revenue.

Once these four layers agree with each other, everything downstream gets easier. You close more deals, upsell more customers, and finally trust your forecast.

### **Why do HubSpot portals get so messy?**

Most HubSpot portals get messy because nobody owns the architecture. Someone buys the software, and the team builds things one request at a time.

Each decision feels productive in the moment. But the team makes every one of them in isolation, with nothing to check it against. Over time, the same field gets built twice. Two workflows fire on the same trigger. Someone renames a deal stage, and three automations still point at the old name.

This is how portals end up with hundreds of workflows. Most sit switched off, and dozens throw errors. When nobody trusts the data, leads go to the wrong rep, deals stall in stages they already passed, and forecasts miss without explanation.

A buyer journey map gives your team a single source of truth. Before building anything, you check the map. You only build what moves a contact or company to the next stage. Every field has a reason to exist, and every workflow has a job.

### **Layer 1: What does lifecycle stage track?**

Lifecycle stage answers one question: what is this person to your business right now? Both marketing and sales teams build their funnel reports on this property.

Common lifecycle stages include:

- **Subscriber:** They signed up for your newsletter but don’t know you well yet.
- **Lead:** They downloaded foundational content or subscribed to your blog.
- **Marketing qualified lead (MQL):** They took a stronger buying action, like downloading a lead magnet or registering for a webinar.
- **Sales qualified lead (SQL):** They took a further step, like filling out a demo form.
- **Opportunity:** Your team has an open deal with them.
- **Customer:** They signed.
- **Evangelist:** They gave you a strong Net Promoter Score and might refer business your way.

Many teams let reps change lifecycle stages on a hunch. If a rep bumps someone to SQL before that person qualifies, your MQL-to-SQL conversion rate goes wrong. Repeat that a few times and your forecast breaks with no clear cause.

**The fix:** Lifecycle stages should only change when the buyer does something observable, like submitting a form, booking a meeting, or signing a contract. Automated workflows should make these updates instead of reps clicking a dropdown. From there, lead scoring tells reps which MQLs to work first.

### **Layer 2: What is lead stage in HubSpot?**

Lead stage tracks where your rep is in the outreach process before a lead becomes a deal. HubSpot’s \[lead object\](\[HubSpot KB link\]) handles this out of the box, but many companies skip it and use pipeline stages instead.

Without clear lead stages, a lead might reply once, go quiet, and sit with no follow-up. Nothing in the system shows whether the lead died or a rep dropped the ball. Your best leads end up in limbo, and nobody knows how many you lost.

**The fix:** Make each stage trigger the next move.

- **New lead with no owner:** A workflow rotates it to a rep right away.
- **Attempting:** Outreach went out by email, LinkedIn, or phone.
- **Connected:** The lead replied, booked a meeting, or a rep logged a connected call.
- **No reply after a few days:** A workflow creates a follow-up task for the rep.
- **Still cold at 14 days:** The lead moves to nurture automatically.
- **Disqualified:** The lead exits with a reason attached, such as timing, budget, no decision-making power, or poor fit.

Track lead type too. Is it a new lead, an upsell, or a re-attempt on a lead you disqualified for bad timing? With these rules in place, no lead slips through the cracks.

### **Layer 3: How should you use lead status?**

Lead status is the value written on a contact record at every point, such as prospect, hot, engaged, pipeline, nurture, or dead. Your automations read this field to decide what happens next.

Give five reps open access to this field and you’ll get five different approaches. Some invent their own values. Others leave it blank or update it whenever they remember.

People forgive mistakes. Workflows don’t. They route emails and assign scores based on whatever the field says. A hot lead can land in a nurture drip because someone typed “engaged” instead of “hot.”

**The fix:** Lock the field down. Use a fixed set of custom values built around how your business sells, and let actions set the field instead of people. A booked meeting flips the status automatically. Creating a deal moves it to qualified. Lead status then becomes the one value everything else reads from, so HubSpot can message the right person at the right time without anyone babysitting it.

### **Layer 4: How do deal stages and renewal pipelines fit in?**

Deal stages turn everything above into revenue. Most teams name a few pipeline columns and stop there.

Strong deal pipelines go further:

- **Required fields:** Reps must fill in key details before a deal can move forward.
- **Data that flows across records:** Information collected on the deal syncs back to the associated company and contact.
- **Visual flags:** Tags mark deals that have sat stale for 14 days or have no notes.

For recurring revenue businesses, renewals offer the biggest opportunity. Reps often pay the least attention to this stage. The account usually moves to customer support, and churn can appear out of nowhere.

We recommend running a renewal pipeline alongside your deal stages with a simple 90/60/30-day cadence:

- **90 days out:** A workflow opens the renewal conversation.
- **60 days out:** A follow-up goes out if there’s no engagement.
- **30 days out:** The team escalates anything still at risk.

The same setup surfaces upsells too. When a customer crosses a usage threshold, closes a renewal, or closes a specific deal type, an automation creates an expansion deal so nobody has to spot it manually.

### **Start with the map, then build**

A buyer journey map works as a blueprint. Once your four layers agree, your HubSpot portal stops leaking revenue and starts producing numbers your team can trust.
